How we made personalized bulk orders fully self-service

I care deeply for my friends, but I've never been able to show it the way I want to. As gift-giving occasions approach, the pressure builds, and even though I want to give them something meaningful, and personal - I freeze up and often am forced to default to give them something generic.

It's heartbreaking, honestly. I love these people, but when it comes time to show it, I end up handing them a Starbucks card.

When I started Puzzery, I finally had something I was proud to give. Custom puzzles with photos that mattered - memories we shared, inside jokes, and moments that actually meant something. But when I wanted to send puzzles to 20+ friends at once, the process was... very manual.

So we built something to fix it. Here's how it works (and why it took way longer than expected).

The problem with bulk personalized orders

Here's how bulk personalized orders used to work for us:

  1. Customer emails asking for a quote for 50 personalized puzzles
  2. We send them a spreadsheet template to fill out
  3. They send it back with names and addresses
  4. We manually create 50 separate orders
  5. We manually add custom notes to each one
  6. We manually process 50 separate shipments
  7. Everyone loses their mind a little bit

For a 50-puzzle order, this process took 2-3 hours of manual work. For 500+ puzzles? Genuinely miserable.

The 10th, 20th, 30th time sending bulk personalized puzzles, I realized: if it was this hard for me (someone who literally runs a puzzle company) how could I hope brands and organizations would do this?

How it works now

Everything happens right in our puzzle customizer. No external tools, no back-and-forth emails, no waiting for quotes. You design your puzzle, preview it in real-time, and place your bulk order - all in one interface.

Here's a quick walkthrough:

Step 1: Design your puzzle
Upload your image, crop it to exactly how you want it, choose your puzzle size (100, 200, 500, or 1000 pieces), add optional logos or custom text. See a live preview of exactly what your puzzle will look like.

Step 2: Personalize at scale (optional)
This is where it gets interesting. Let's say you're ordering puzzles for 1000 employees. Instead of manually entering 1000 different custom notes, you write one template:

Thanks for being an amazing team member, [first_name]!

We automatically replace [first_name] with each person's actual name. Sarah gets "Thanks for being an amazing team member, Sarah!" while Michael gets "Thanks for being an amazing team member, Michael!"

Step 3: Choose your shipping option
Order all puzzles to one address (great for events or office gifts), or ship directly to each recipient's address (perfect for remote teams or client gifts). If you're not personalizing, you don't even need a CSV—just enter the quantity you need.

Step 4: Upload recipient data (if shipping to multiple addresses)
Upload a simple CSV with names and addresses. The system validates everything instantly, catches formatting issues, and combines duplicate addresses automatically. CSV templates are provided right in the customizer.

Want to order for more than 1,000 recipients? Just add multiple batches to your cart—there's no limit.

The technical nightmare we didn't expect

Building this took way longer than expected. Like, embarrassingly longer.

The easy part? The interface. Making it look nice and flow smoothly.

The hard part? Everything else.

Process management at scale was the real challenge. It's not just about accepting a CSV - it's ensuring that with thousands of recipients, images, and personalization variables, every single print file is generated correctly and verified.

Preventing quantity edits after checkout was critical. Once you place an order for 1,000 personalized puzzles, we generate 1,000 unique print files. If you could edit quantities afterward, everything could become chaos.

Generating print files at scale without breaking anything. We create high-resolution print files (300+ DPI) for each personalized puzzle box. For a 1,000-order batch, that's thousands of images being processed, validated, and prepared for production. Not to mention, this needs be able to work on a mobile phone.

Every time we thought it was done, we'd discover another edge case. Multiple recipients with the same address, mixing single address and multi-recipient orders in the same cart, etc. Each time required rethinking how the system handled data.

Why not just use typical corporate gifts?

Let's be honest: most corporate gifts end up in a closet. Branded water bottles, company t-shirts, generic tech accessories — they're forgettable.

Personalized puzzles are different.

How do bulk orders work?

Our bulk customizer makes ordering for groups simple. Choose your shipping option:

  • Single Address: All puzzles delivered to one location (up to 40% off)
  • Multi-Recipient: Puzzles shipped directly to individual US recipients (up to 15% off)

You can mix both options in one cart - add different designs, sizes, and shipping methods together. After checkout, we'll review your order and create individual shipping orders for each puzzle/recipient combination. You can see a video walkthrough here.

Will bulk order recipients get order emails?

For single-address orders: Tracking goes to the email used at checkout.

For multi-recipient orders: You control this with the "Send emails to recipients" checkbox during upload.

  • ✅ Checked + email provided: Recipient gets tracking updates (puzzle preview shown as a gift box to preserve surprise)
  • ❌ Unchecked or no email: Updates don't get sent

Can I keep the bulk puzzle design hidden?

Yes, all bulk order confirmation and tracking emails show a wrapped gift image instead of your puzzle design - the final design stays a surprise until they recieve their puzzle.

How do I send different designs to different people in bulk?

Upload each design as a separate line item in the same order. Each "row" in your cart is its own puzzle design/size combination. You can have as many different designs as you need in a single checkout - they all contribute to your bulk discount tiers.

Example cart:

  • Row 1: Design A, 200-piece, 20 recipients
  • Row 2: Design B, 200-piece, 15 recipients
  • Row 3: Design C, 500-piece, 30 recipients

Total: 65 puzzles in one order with appropriate discounts applied.

What are the benefits of doing puzzles?
